I rebuilt a program like that in West Texas. Patience is the best word. Build relationships with kids first. Encourage and understand the needs of the kids and community. Small gains and programming that fits are so important. If you build the numbers, the money for your program will come. Don’t expect it. This is the hard part. You have to build with what you have. One thing that works for us is that we program to where there are no after school requirements other than band camp, football games and competitions. We’re a state marching contest program with that. But the culture was built slowly overtime. Our program is a 2A. If you put your email contact down I’d love to connect and mentor someone so I can help you not make the mistakes I did early on.
