My own daughter is having an laryngotracheoplasty
(LTP) on May 1. One of the things they'll be looking for is tracheal collapse, or suprastomal collapse. Our ENT has told us if he finds this, he can fix it in the OR prior to decannulation. More than likely, your son is facing a single stage LTP, which would be surgery, and decannulation at the same time. It's a hard surgery, and he'd likely be on a ventilator for a week, and in the PICU.
I know of a boy who is currently in the PICU at Cincinnati CHildren's recovering from a single stage LTP. I'll ask his mom if she'd mind if I share her blog with you, so have an idea. Let me know if you're interested.
